A multi brand retailer had grown their SaaS stack organically. Shopify, inventory, fulfilment, finance, and automation layers were all running semi independently. Data was syncing in multiple directions, and nobody could say with certainty which system held the right number.Working together with the client team, we mapped the domain boundaries, defined source of truth ownership for each data type, and restructured the integration model so information flowed one way from authoritative sources. A circular sync that had been silently corrupting inventory data was identified and removed. The ecosystem could finally absorb new tools without unpredictable downstream failure.

New market rollout across two teams and one shared platform

A business platform proven in Australia needed to be introduced into the New Zealand market. The risk wasn't capability, it was divergence. Two teams, two sets of stakeholders, and genuine pressure to accommodate local requirements in ways that would have broken the underlying architecture. We worked across both markets to structure the requirements process and delivery approach so the NZ implementation stayed inside the existing platform model. Market specific configuration was accommodated throughout; architectural deviation was not. Alignment was held between NZ business stakeholders, AU delivery teams, and technical implementation at every stage.
